Today’s food supply chains are complex, global and interconnected, typically involving dozens upon dozens of suppliers, hundreds of SKUs and myriad regulatory obligations across multiple markets.

When something goes wrong – whether that’s an incident of cross-contamination, a product recall or a failed audit – managing the impact is more challenging and potentially costly than it once was, as supply chain teams grapple to pinpoint the problem and address it.

Effective food safety supply chain management therefore relies upon knowledge of an expansive number of policies, protocols and procedures to mitigate the potential damage, prevent recurrence and keep increasingly demanding customers and regulators happy.

Allergen management

Allergen management is the process of identifying and communicating the presence of any food allergens within a supply chain to prevent unintended cross-contamination and ensure accurate product labelling.

BRCGS

BRCGS (Brand Reputation through Compliance Global Standards) is a globally recognised certification programme for food safety and quality across the supply chain.

Its standards are extensively used, adopted by 36,000 sites in 130 countries and accepted by 70% of the 10 leading global retailers, 60% of the top 10 quick service restaurants and 50% of the top 25 manufacturers, according to the certifying body.

CAPA (Corrective & Preventative Action)

CAPA is a structured approach to identifying and eliminating the causes of product non-conformities. The framework helps to address recurring defects, product failures or persistent compliance issues that, without action, could disrupt supply chains, increase costs and ultimately damage customer or consumer trust.

Effective CAPA programmes combine two elements: corrective and preventative. Corrective actions are reactive measures to fix current problems and prevent reoccurrence. Preventative actions are proactive measures to stop potential issues before they occur.

Due diligence

Due diligence is the process of assessing and verifying that any supplier, product, process or business practice meets legal, regulatory, ethical and commercial requirements, and that all reasonable steps have been taken to avoid non-compliance.

In today’s trading landscape it is a critical commercial imperative, with higher demands stemming from both regulation, investors and other stakeholders, as well as clear demand for operational resilience in the face of geopolitical volatility and climate change.

End-to-end traceability

End-to-end food traceability is the capacity to follow a product from start to finish within a supply chain, from raw materials to completed product – and, crucially, being able to communicate and share this information with relevant stakeholders.

Food fraud (and VACCP)

Food fraud is the intentional misrepresentation of a food product or ingredient, whether by substitution, adulteration or mislabelling. It’s estimated that food fraud costs the global economy around $40bn every year, with increasingly complex supply chains, alongside the pressures of inflation and geopolitical volatility, exploited by fraudsters, leading to a surge in reported incidents over recent years. GFSI

GFSI stands for the Global Food Safety Initiative, an international organisation that evaluates food safety certifications to ensure they meet a benchmarked set of criteria. GFSI acts as an overseer within the wider auditing ecosystem, assessing and recognising third-party schemes like BRCGS and SQF (Safe Quality Food Institute), to check they align with a common set of expectations around food safety and quality. HACCP

HACCP (Hazard Analysis and Critical Control Points) is a preventative food safety framework designed to proactively identify hazards within production and implement controls to mitigate them before they become a risk. Hazards may be biological, chemical or physical. Examples include the presence of pathogens such as Salmonella or E.coli, allergen cross-contamination, pesticide residues or even the presence of foreign objects such as glass. Incident management

Incident management within supply chains involves identifying, reporting, investigating and resolving incidents that could affect the safety, quality or even continuity of product supply. Incidents may be isolated, such as product contamination or equipment failure, or broader in scope, such as a cyber-attack or disruption to transport. Regardless, the aim is always the same: to contain the problem quickly and efficiently, understand the root causes and take action to prevent a recurrence.

The speed and effectiveness of incident management can make the difference between a minor disruption and a major crisis for food and drink firms. In the case of product contamination, for example, a well-defined process that ensures customers are kept informed, product recalls are quickly distributed and the root cause is identified to prevent further spread, can significantly limit the commercial and reputational impact of such an event.

Just-in-time

Just-in-Time (JIT) is a lean model for supply chain and inventory management which sees organisations hold ingredients, materials or products only in the quantities needed to reduce inventory, storage costs and waste.

JIT can improve supply chain efficiencies, but it can also leave a narrow margin for error that increases risk exposure. If a delivery is delayed or food safety issue occurs preventing a particular product or batch being sale, then a manufacturer has little or no buffer stock to keep production running.

KPIs for food safety

Food safety key performance indicators (KPIs) are metrics used to gauge how effectively a business is conducting its risk management and maintaining compliance. KPIs can help leadership track progress and performance, emphasise focus on a particular area or set stretch goals for teams in areas they wish to excel.

The results of internal and external audits can be a clear starting point, but teams shouldn’t stop there. Metrics around customer complaints, CAPA closure times, supplier scorecards, allergen incidents and internal staff feedback can also provide valuable food safety data.

Lot traceability

Lot traceability is the act of tracking a specific batch or ‘lot’ of products and ingredients through every stage of the supply chain. It requires robust record-keeping, including assigning each lot or batch a unique number. This is then used to trace it from its origins to processing, all the way up to receipt by an end customer.

Against a backdrop of more extensive product lines, tighter food safety regulations and customer expectations, being able to offer lot traceability can determine market access for a producer or manufacturer.

Mock recall

A mock recall is an exercise designed to stress test a business to see if it can quickly trace, locate and account for products. A food safety or quality incident is simulated, and teams are asked to act as if it were genuine, stress-testing the speed and effectiveness of traceability systems, the reliability of records and the efficiency of food recall management. Useful measures to gauge include the time taken to complete the exercise and the percentage of product successfully accounted for. Non-conformance management

Non-conformance management refers to the way in which a business handles products or processes that do not meet specified requirements. This might include a failed product quality check, damaged packaging or an incorrect label. The goal of effective non-conformance management is to contain the issue, identify the root cause and put in place measures to prevent it from happening again.

Without a robust approach to non-conformance management, small non-conformities might be brushed aside or mishandled, leading to far higher rates of recurrence and a far more damaging impact across the business. By having a clear process in place instead, teams can stop any affected product reaching customers but also evaluate why the issue occurred in the first place and implement corrective actions to prevent such an issue arising again. On-site supplier audits

This is a visit to a supplier’s premises to assess whether or not their facilities and protocols meet a certain standard for food safety, quality and other legal requirements. Though documentation is often one element of a food safety audit, these on-site visits allow auditors or certifying bodies a chance to see processes in action, as well as to meet with frontline staff and those people directly responsible for day-to-day operations. This all contributes to a better grasp of the big picture on food safety and quality at an individual site, with assessments feeding directly into overall scores and areas for improvement.

On-site supplier food safety audits may be pre-planned, or a site may be given little notice of a visit. Inspectors will typically review key production areas, hygiene standards, training records, and traceability systems, while also – increasingly – trying to get a sense of whether or not there’s a strong food safety culture too. Preventative controls

Preventative controls refer to the checklists, policies and procedures proactively put in place to prevent food safety incidents occurring rather than waiting to react after a problem has been found. Examples might include supplier approval processes, allergen management and sanitation protocols.

By acting before a problem has occurred, companies can significantly reduce the cost, speed and ease with which food safety is managed. It is far cheaper and simpler to implement stricter rules around cross-contamination or verify cleaning procedures than carry out an extensive product recall. Such controls are also likely to form a core part of the assessment by external auditing bodies, be it a retail audit or third-party certifier such as SQF.

Quality management system (QMS)

A quality management system (QMS) is a set of processes and responsibilities that ensure your business operates how it should, particularly in relation to producing safe, legal and high-quality products. It provides a structured and tailored way to manage each stage of quality management within the supply chain, including supplier approvals, training, audits and corrective actions.

Effective QMS is an imperative for businesses today given the competitiveness of the global food and drink landscape, and the increasing scrutiny of food quality and safety. It creates a level of standardisation that reduces errors, increases operational efficiency and improves customer satisfaction, all of which imbue an organisation with greater credibility. Rather than static, a QMS framework should also emphasise continuous improvement, constantly raising the bar on the quality of output.

Risk-based thinking

Risk-based thinking is a preventative approach to decision-making that sees supply chain leaders identify what could go wrong before it happens and take proactive steps to mitigate the risk. It allows teams to prioritise those risks that are most pertinent and take specific corrective actions, reducing unnecessary cost and limiting resources.

Supplier approval and management

Supplier approval and management is the framework used to select, assess and monitor suppliers to ensure they meet expectations on areas such as food safety, quality and legality. This process often begins with initial outreach – with suppliers asked to supply various documents, answer several questions and undergo in-person visits – and continues throughout the trading relationship.

Supplier approval is a more in-depth process than it once was, with retail or foodservice customers requiring that their supplier network meets a more stringent set of standards. These may include evidence that they’re taking steps to reduce environmental impact or enhanced transparency around issues such as waste, allergens and food safety. Temperature control and cold chain

Temperature control is the process of keeping food within safe temperature limits throughout the supply chain, including storage, transport and handling. The cold chain is the uninterrupted chain of production that keeps chilled and frozen foods at the correct temperature from manufacturer to consumer. Maintenance of the cold chain is multifaceted, involving reliable refrigeration equipment, consistent monitoring, well-trained staff and clear protocols in place for what steps to take when the chain is broken.

Food exposed to temperatures outside of safe limits, even for a short while, can allow the growth of harmful bacteria, shorten shelf life and ultimately reduce product quality and safety. This can have a significant knock-on impact on brand reputation, customer relationships and even the health of consumers.

As a result, modern supply chains have evolved to largely digitise this process and reduce errors, using a mix of temperature logs and real-time monitoring to spot small deviations before they become a problem.

Upstream supply chain visibility

Upstream supply chain visibility is the capacity to see and understand what is happening beyond your immediate supply network, including where raw materials are sourced, how they’re produced and by whom they’re handled prior to reaching your business.

Supply chain issues can arise long before foods (or other materials) arrive at a manufacturer, supplier or retailer, exposing them to food safety risks, allegations of unethical practices or errors that could reduce quality. The more upstream supply chain visibility a company has the more able it is to identify any potential problems early and take mitigating steps. Validation and verification

Validation and verification are two modes of assessment that work in tandem to ensure food safety controls are working. Validation assesses whether or not a planned control is capable of controlling a hazard, while verification checks whether that validated control is working in practice and delivering the expected results. A production process might be validated to show it heats food to the right temperature, while subsequent temperature checks and equipment monitoring verify that the process is being carried out correctly.

Each step is crucial. Ongoing validation and verification ensure that standards are both workable and being adhered to, and that the root cause of any deviations is quickly identified. 

Whole-chain visibility

Whole-chain visibility is transparency across the entire supply chain, from raw materials through to manufacturing, distribution and delivery. It relies upon bringing together data from different parts of the supply chain, including a supplier network and real-time inventory, to create a full picture of how products move through each stage, by whom they’re handled and how, in order to flag likely risks and inform better decision-making.

Whole-chain visibility has only become more important – and more challenging – as food and drink supply chains have become more complex and more global in scope. Cross-contamination prevention

Cross-contamination prevention is the practice of stopping harmful bacteria, allergens or other contaminants passing from one food, surface, piece of equipment or production area to another. A cornerstone of food safety, effective cross-contamination prevention relies on multiple factors, including validated cleaning procedures, employee training and even thoughtful factory design to enable easy segregation.

The rigour of each of these steps is critical as even the smallest amount of contamination can impact the safety of a product or trigger an allergen incident, both of which can lead to costly product recalls. That often makes it one of the most important controls for manufacturers to prioritise.

Yield loss as a quality signal

Yield loss – the difference between potential output and actual output – is widely used within agriculture and manufacturing as a quality signal for the efficiency and profitability of a supply chain. Though some loss is expected, high or increasing yield loss suggests a problem, be it with equipment, raw materials or product quality. Example is if a chicken processor typically achieves a 78% yield and that falls to 73% it may indicate problems with a new supplier or a spike in equipment downtime.

Using yield loss as an early quality signal can help supply chain teams address an issue swiftly and proactively before its impact spirals. That’s why carefully monitoring yield trends over time, using metrics such as percentage yield, waste and changes in yield by product, production line or supplier, can be a valuable way to boost commercial performance.

Zero-tolerance policies

Zero-tolerance policies are the actions or behaviours that a business will not accept, under any circumstances, likely because they pose an unacceptable risk to food safety, legality or consumer trust. Within food supply chains, such policies may include actions associated with falsification of records, undeclared allergens or lapses in protocols that could make a product unsafe. For example, if a member of staff records a cooking temperature that was never actually taken, the issue is treated as a serious breach because it undermines confidence in the entire food safety system.

Optimising food safety supply chain management

The complexity of supply chains today means that no single standard or system is sufficient to manage food safety and quality alone.

Instead, supply chain teams will likely need to integrate all or most of these 26 elements to create a comprehensive approach, one that ensures a profitable operating model, protects brand reputation and, ultimately, ensures any end consumer is safe and protected.

Those businesses that implement food safety supply chain management most effectively are those that spot the common thread running throughout all these terms: proactivity rather than reactivity.
